Diagnose before redesigning.

I start with the evidence: the targets, activity, leads, pipeline, conversion, customer conversations, proposals, follow-up and management rhythm. I also speak to the people doing the work. That makes it possible to distinguish a skills problem from a process, proposition, leadership, pricing or market problem.

Only then do we decide what needs to change, and whether that means coaching the existing team, rebuilding the process, clarifying management expectations, reshaping roles or creating a new sales capability.

I have also worked inside sales teams while improving the commercial process around them, so the recommendations are grounded in the realities of selling, not designed at a distance.
